Why does your cabinet shop need a touch-up SOP?

Most shops have one person who runs touch-up well. When that person calls out, repair quality drops. When that person quits, the institutional knowledge walks out the door with them. It's converting what the specialist does intuitively (classify the damage, pick the right tool, run the steps in order) into a procedure anyone on the floor can execute.

Inconsistent touch-up has compounding costs. Customer complaints at delivery. Callbacks for visible repairs that should have been caught at QC. Rework time that wasn't on the production schedule. And the cost that's hardest to put a number on: your shop's reputation, which is set by the worst pieces that reach customers, not the average.

A written SOP fixes this at the source. It defines what an acceptable repair looks like, how to produce one, and how to verify it before the piece ships. QC has something measurable to work against. Without an SOP, quality assessment is individual judgment, and individual judgments vary.

Class C, edge chip (material missing). Chip at a door corner, edge, or face that has taken material out. Fix: structural fill with a wax fill stick or burn-in, level flush, color correction, sheen assessment. Time target: five to ten minutes depending on chip size.

Class D, color mismatch (no structural damage). Board or section that reads noticeably lighter, darker, or off-tone from the adjacent material. Fix: layered color correction with an extended blending zone. Time target: three to seven minutes.

Class E, sheen inconsistency (no color issue). Area reads as different reflectivity from the surrounding finish. Fix: sheen correction with 0000 steel wool (for excess sheen) or a compatible clear satin topcoat (for insufficient sheen), feathered into the surrounding film. Time target: two to four minutes.

Class F, beyond SOP scope. Damage past the shop's field repair capability: delamination, finish failure, structural damage, chips larger than roughly 2cm. Action: document and route to rework or replace. Time target: thirty seconds for the route ticket.

Print this classification. Post it at the touch-up station. Operators classify before they pick up any tool. No exceptions.

What are the steps in a cabinet shop touch-up SOP?

The repair sequence is fixed and applies across every class. The single most important rule in the whole document: never mix steps. Always run the sequence in order.

Step 1, inspect and classify. Examine the damage under the station's overhead and raking light. Apply the fingernail test. Classify using the categories above. If it's Class F, document and route. Do not attempt the repair.

Step 2, prepare the surface. Wipe the repair area with a clean, lightly damp cloth. Remove any surface contamination that would interfere with adhesion. Allow thirty seconds to dry.

Step 3, fill (Class B and C only). Apply the minimum fill needed to address the structural void. Level flush. Allow the fill to harden fully before moving on. Skipping the wait time on fill hardening is the single most common SOP violation, and the one most visible at QC.

Step 4, color match. Apply the pre-assigned marker for this finish. Light passes in the grain direction. Blot the edges. Extend the application zone to include the repair plus 2 to 3cm of surrounding intact finish, so the transition reads as a gradient rather than a hard line.

Step 5, sheen assessment and correction. Under the station's raking light, compare the repair zone's reflectivity to the surrounding finish. Consistent: the repair is done, advance to QC. Inconsistent: apply sheen correction (steel wool for excess, topcoat for insufficient) before advancing.

Step 6, quality control check. Assess from 60cm under normal ambient lighting. Not raking light. Not close-range inspection. If the repair is invisible from this distance, record it as complete and move on. If it's visible, return to the appropriate step in the sequence.

Skipping or reordering any step produces predictable failures. The sequence isn't a suggestion.

What tools belong at every touch-up station?

Tool assignment should be fixed per repair class. Operators should not be choosing tools mid-repair. The SOP makes the choice for them.

For each piece, confirm the classification was correct, the sequence was followed, and the QC call was accurate.
